Ambassador program design for B2B brands

I design ambassador and advocacy programs that connect technology, SaaS and professional services brands with market voices: creators, operators, founders and experts who use the product and speak with credibility.

Carmen Gerea in Paris, B2B creator and ambassador program consultant

Why do some B2B ambassador programs work while others do not?

Hiring generic influencers or copying B2C playbooks doesn't work in technical markets. B2B buyers trust people who demonstrate product use, understand the context and add value before asking for anything in return.

  • 01

    Ambassadors without product affinity

Profiles are chosen by reach, not by genuine experience with the tool. The content ends up promotional and the audience notices.

  • 02

Programs built around one person or campaign

There's no system: no selection process, no objectives, no content rhythm. Advocacy dies when the quarter changes or the owner leaves.

  • 03

Content that serves neither brand nor audience

Posts feel forced. There's no clear guidance on what to tell, in what format and for which stage of the buyer's journey.

  • 04

No metrics that justify the investment

Reach, likes and clicks are measured, but not traffic quality, conversations with relevant accounts or community activation.

  • 05

B2C agencies don't understand how B2B creators work

For a program to work, the creator must have a genuine interest in the product, service or brand they will collaborate with. That means involving creators and treating them as partners, not order-takers or brief executors.

  • 06

    Senior creators are scarce

In some niches they are genuinely hard to find because there are few of them and they are expensive. These are people with years of experience who prefer to do consulting, workshops or speaking rather than collaborate with a brand that only offers tokens in exchange for their time — which is worth money.

  • 07

    Deficient international logistics

Let's be honest: shipping a welcome kit to the other side of the world can be a failure if the local provider is bad or nonexistent, and the international provider takes three months to send you something that should have arrived in two weeks.

How do you design a B2B ambassador program?

  • 01

    Ecosystem diagnosis

I map who already talks about the brand, which profiles have credibility with the target audience and where there is room to add value without repeating the corporate narrative.

  • 02

    Strategy and target profiles

I define ambassador archetypes based on the business challenge: market education, enterprise trust, developer activation or product adoption.

  • 03

    Program design and operations

Stage structure, content cadence, editorial guidelines, aligned incentives and feedback mechanisms between brand and ambassadors.

  • 04

    Measurement and evolution

I define business KPIs (qualified traffic, activations, conversations, reusable content) and a continuous improvement cycle for the program.

First-hand experience

I have experienced the full journey between brands, creators and platforms

I do not design these programs from theory. I have used marketplaces to receive and assess opportunities, platforms to manage affiliate relationships, and tools to produce, distribute and measure content. That experience helps me identify friction and give feedback as an active participant.

Brand and creator marketplaces

  • Hubletter

I have used it as a creator and understand its value for brands seeking targeted advertising, Digital PR and newsletter-based link building. My experience with a collaboration managed there was very positive.

  • Ohmynewst

It is one of the marketplaces through which I have already started collaborating with brands, so I know its onboarding and matching journey first-hand.

  • Passionfroot

I tested its registration and media-kit experience for connecting brands and creators. It is particularly focused on English-speaking markets, an important distinction when designing programs for Spanish-speaking audiences.

Affiliate, referral and partner management

  • Rewardful

Its interface is simple, but my user experience has included operational friction, from emails that never arrive to limited value for the creator.

  • Impact

It offers a huge range of programs, but the mix of categories and volume of options can create noise for a B2B creator who needs relevance and focus.

  • PartnerStack

Its 100% technology focus and high-quality experience make it a demanding benchmark for any B2B partner program.

What does this mean for a manager?

I can assess the program as both a system and an experience: from selection and onboarding to incentives, international logistics, editorial freedom, measurement and the daily relationship with senior creators.

Transparency: some links are referral links. If you subscribe through them, I may receive a commission at no additional cost to you.

What it looks like from the inside

I am an official ambassador for three B2B brands (Lovable, ElevenLabs, Think with Google) and design content, workshops and activations that connect the tool with professional audiences in Latin America.
